How Many Revisions Should You Get on a Custom Silver Pendant?
Any jeweler who offers “unlimited revisions” on a custom pendant is either lying to you or charging you for revisions they’ve hidden in the price. There is no third option. Custom jewelry design is labor, labor is time, and time is the thing you’re paying for. Pretending that time is free doesn’t make it free — it just means the cost is somewhere else, usually inflated into a quote that’s 40% higher than it needs to be to cover the clients who’ll take advantage of the offer. I don’t offer unlimited revisions, and I’m going to explain why, because understanding the revision question is understanding the entire custom pendant process.
Why unlimited revisions sound good but aren’t
The pitch is seductive. “We’ll keep working until it’s perfect.” Who wouldn’t want that? The problem is that “perfect” isn’t a destination — it’s a moving target, and the longer you work on a design, the further the target moves. This isn’t a character flaw. It’s human psychology. The more versions of something you see, the more sensitive you become to minor differences, and the more likely you are to fixate on details that didn’t bother you at version one but feel critical at version five. Unlimited revisions don’t get you to perfect. They get you to a place where you can’t stop tinkering because you’ve lost perspective on what the piece was supposed to be.
I’ve watched it happen. A client approves a design at round one, then asks for a “small change” at round two, then another at round three, and by round four they’ve changed so many elements that the piece bears no resemblance to what they originally wanted — and they’re less happy, not more. The revisions didn’t improve the design. They eroded it, one adjustment at a time, because each change was evaluated in isolation without consideration for how it affected the whole.
What revisions actually cost the jeweler
A revision isn’t a tweak. For a CAD-designed pendant, a revision means re-opening the model, making changes, re-rendering, and sending a new proof. That’s 30 to 90 minutes of work depending on the scope of the change. For a hand-fabricated piece, a revision might mean re-drawing the sketch, or it might mean re-carving a wax model, which is hours. For a piece that’s already been cast, a revision means starting over — new wax or new CAD, new casting, new finishing. That’s not a revision. That’s a remake, and it should be priced as one.
The cost compounds. Revision one is relatively cheap because the jeweler is working from the original design and making targeted changes. Revision two is more expensive because the jeweler has to track what changed in revision one and make sure the new changes are compatible. Revision three is worse, because now there’s a version history and the jeweler has to make sure they’re not reintroducing something that was deliberately removed. By revision four, the jeweler is spending as much time managing the version history as they are designing, and the design itself has become a patchwork of compromises that no one is happy with.
This is why jewelers who offer unlimited revisions either don’t actually deliver them (they stall, they push back, they eventually say “this is the final version”) or they price them in. A pendant that should cost $400 with two revisions costs $600 with unlimited revisions, and the client who would have been happy after two revisions is subsidizing the client who demands seven. It’s a pricing model that penalizes decisive customers.
The industry standard — what’s actually fair
Here’s what I consider fair, and what most reputable custom jewelers I know offer: two rounds of revisions included in the initial price, with additional rounds billed at an hourly rate. “Two rounds” means two cycles of feedback and adjustment. You see the design, you give feedback, the jeweler revises — that’s round one. You see the revised design, you give feedback, the jeweler revises — that’s round two. After that, you’re either approving the design or paying for more changes.
Two rounds is enough for the vast majority of projects. Here’s why. The initial design is based on your brief, your references, and the consultation. If the brief was good, the initial design should be close. Round one fixes the things that aren’t quite right — proportions, details, element placement. Round two polishes the result of round one. By the end of round two, the design should be either approved or very close to approved, and the remaining changes should be minor enough that the jeweler can make them as part of finalizing the production-ready design.
If you’re at the end of round two and the design is still fundamentally wrong — wrong shape, wrong concept, wrong direction — that’s not a revision problem. That’s a brief problem, or a communication problem, and the solution isn’t more revisions. It’s a conversation about whether the project as conceived is workable, or whether it needs to be re-scoped. Sometimes the answer is that the client and the jeweler aren’t a good fit, and that’s better to discover at round two than at round seven.
Why too many revisions hurt the piece
There’s a design principle that matters here: coherence. A good piece of jewelry is coherent — every element supports every other element, and the piece reads as a single intentional object. Coherence is easiest to achieve when the design is made by one person making integrated decisions. It’s hardest to achieve when the design is made by committee, or when it’s been revised so many times that the original logic has been overwritten by a series of localized fixes.
I can usually tell when I look at a pendant how many revision rounds it went through. Pieces that went through zero or one revision have a clarity to them — the designer’s intent is legible, the elements relate to each other intentionally, the piece feels designed. Pieces that went through four or five revisions feel assembled rather than designed. There’s a border that’s slightly too thick because someone asked for it to be “more substantial.” There’s a texture that doesn’t quite match the adjacent texture because it was added late. There’s a bail that’s slightly off-center because the center was moved in revision three and the bail wasn’t adjusted until revision five. These are small things individually. Collectively, they make a piece that looks like it was designed by a focus group.
The jeweler knows this. A good jeweler will push back on revisions that they think will hurt the piece, and you should listen to them. “I can make that change, but I think it’ll throw off the balance” is a jeweler protecting the work. A jeweler who makes every change without comment is either not paying attention or has given up on the design and is just executing orders. Neither is what you want.
The revision that matters — and the ones that don’t
Not all revisions are equal. Some are worth spending a round on. Others are noise. Knowing the difference is how you use your revisions well.
The revision that matters is one that affects whether the piece works for its intended purpose. “The bail opening is too small for my chain” — that matters. “The pendant is going to be too heavy for daily wear” — that matters. “The engraving is too fine to read at this scale” — that matters. These are functional problems, and fixing them produces a better piece. Spend your revisions here.
The revision that doesn’t matter is one that changes the design without improving its function. “Can the border be 2mm instead of 3mm?” “Can the texture be slightly more pronounced?” “Can we try it with the element rotated 5 degrees?” These are preference tweaks, and they’re seductive because they feel like refinement. But they’re changes within the range of “acceptable,” and the difference between version A and version B is smaller than the anxiety of deciding between them. If the design works, it works. Making it 5% different in a direction you can’t articulate isn’t refinement. It’s fidgeting.
Here’s a test I tell clients to use. Look at the current version of the design. Ask yourself: if I had to wear this exact version tomorrow, would I be happy? If the answer is yes, approve it. If the answer is “yes, but…” identify the “but.” If the “but” is functional — it won’t fit my chain, it’s too heavy, the detail won’t hold up — that’s a revision worth making. If the “but” is aesthetic and vague — “I just feel like it could be better” — that’s not a revision. That’s the discomfort of committing to a final decision, and no amount of revisions will resolve it. You resolve it by approving the design and moving forward.
How to use your revisions wisely
Batch your feedback. The worst way to use revisions is to give feedback in drips — one change per email, spread over a week. Each drip triggers a revision cycle, and you burn through your included rounds on changes that could have been consolidated into a single, comprehensive feedback session. When you get a design to review, sit with it for a day. Write down everything you want to change. Organize your notes. Then send them all at once. One comprehensive revision request is worth more than five scattered ones.
Be specific. “I don’t like the bail” is not useful feedback. “The bail is too small for my 3mm chain — can we open it to 4.5mm?” is useful feedback. The first makes the jeweler guess what you want. The second tells them exactly what to do. Specific feedback gets specific results, and it uses less of everyone’s time.
Separate “must change” from “nice to change.” If you have three things you want adjusted and one of them is critical (the bail won’t fit the chain) while the other two are preferences (slightly different texture, slightly different border width), tell the jeweler which is which. The jeweler will make sure the critical change happens and will make their own call on the preferences based on what’s best for the design. This is not you ceding control. It’s you trusting the person you hired to do the job you hired them for.
When you’ve used your revisions and still aren’t happy
It happens. You’ve gone through two rounds, the jeweler has made the changes, and the design still isn’t what you wanted. Now what? First, figure out why. Is the design technically wrong — the proportions are off, the elements don’t work together, it doesn’t function? Or is it emotionally wrong — it doesn’t feel like what you pictured, even though you can’t identify a specific flaw?
If it’s technically wrong, more revisions can help. Pay for another round and be very specific about what’s not working. If it’s emotionally wrong, more revisions probably won’t help, because the problem isn’t the design — it’s the gap between the design and an image in your head that you may not be able to articulate. In that case, the most honest move is to step back. Ask the jeweler to pause the project. Take a week away from it. Come back and look at the design fresh. Sometimes distance resolves the emotional mismatch — you see the design as it is rather than as it isn’t, and you realize it’s actually good. Sometimes distance confirms that it’s not right, and you and the jeweler need to have a harder conversation about re-scoping or starting over.
Starting over sounds drastic, and it costs money — you should expect to pay for the design time already invested plus a new design fee. But it’s cheaper than producing a piece you don’t want, and it’s more honest than grinding through revision after revision hoping the design magically becomes something it’s not. A good jeweler will tell you when you’ve reached this point. A great jeweler will tell you before you’ve spent the money on revisions that won’t help. Listen to them. They’ve been here before, and their goal is the same as yours: a piece you’ll actually want to wear.
Digital revisions versus physical revisions — the cost cliff
There’s a point in every custom pendant project where revisions go from cheap to expensive, and knowing where that point is changes how you should think about the revision process. I call it the cost cliff, and it’s the boundary between the digital phase and the physical phase.
During the digital phase — sketches, CAD models, renders — revisions are relatively cheap. Changing a line in a sketch takes minutes. Adjusting a CAD model takes 15 to 60 minutes. Re-rendering takes however long the computer needs. None of this consumes silver, none of it requires casting, and none of it is irreversible. You can change your mind five times during the digital phase and the total cost is a few hours of design time. This is where you should do your experimenting, your what-ifs, your “what would it look like if we tried…” The digital phase is the sandbox, and playing in it is what it’s for.
The physical phase begins when the design goes to production — when a wax is carved, when a mold is made, when silver is cast, when sheet is cut. At this point, revisions become expensive because they consume material and bench time, and they may be irreversible. A revision after casting means remaking the wax, re-casting, and re-finishing. That’s not a revision — it’s a new piece, and it should be priced as one. A revision during hand fabrication means undoing completed work, which may damage adjacent elements and require re-doing them too.
The cost cliff is why approval matters. When you approve a design for production, you’re saying “I’m done with the digital phase, I accept this design, make it real.” That approval should be deliberate. Don’t approve because you’re tired of revising. Don’t approve because you assume you can change it later — later is expensive. Approve because you’ve seen the render or the wax, you’ve checked it against your requirements, and you’re confident it’s right. If you’re not confident, don’t approve. Ask for another digital revision instead. It’s cheaper than a physical one, and it’s what the digital phase is for.
The bottom line on revisions
Two rounds included. Additional rounds billed hourly. Batch your feedback, be specific, separate must-change from nice-to-change. Trust the jeweler on design coherence. And know when to stop — because the piece that gets made is always better than the piece that’s still being revised. Perfection is the enemy of the pendant. The goal isn’t a flawless design. The goal is a real object, in silver, that someone wears and loves. You get there by making good decisions efficiently, not by making endless decisions endlessly. Approve the design. Make the thing. Wear it. That’s the whole point.
